The Real Problem

You're not behind because you lack tools.
You're behind because no one built you a system.

Most AI programs hand you a toolkit and call it a transformation. Prompts. Chatbots. Subscriptions. All inputs. No architecture. You leave knowing what AI can do — but not knowing how to connect it to the way your business actually runs.

The Operator's Map is built differently. It starts where every real system starts: governance. Before you automate anything, you establish who controls what, how your AI speaks, what it knows, and what it never touches.

Then it builds outward — layer by layer — into every function of your business. Not in theory. In your business, while it runs.

Where most operators are
AI-Aware

You know AI exists. You've tried tools. ChatGPT is open in another tab. But nothing is connected, nothing runs reliably, and nothing scales.

The gap no one addresses
The Infrastructure Gap

Tools without architecture. Prompts without governance. Automation without a system. This is where most programs leave you.

Where you finish
AI-Operational

Your AI OS is live. It runs without you in every decision. A new hire could pick it up and operate without skipping a beat.

Why governance comes first
Shadow AI by the numbers: 78% of AI users bring their own unapproved tools, 83% of organizations have no automated controls, 74.5% of exposed data is source code, legal and financial, and 82% of it moves through personal accounts invisible to the company.

The Program

Three phases. One operating system.

The Operator's Map is built on the Harlem Labs methodology: Map → Build → Evolve. Each phase delivers something real into your business before the next begins.

01

Map

Understand your business's AI readiness, existing workflows, and infrastructure gaps. You leave with a precise picture of where you are and exactly where to build first.

Deliverable
AI Readiness Audit + Gap Map
02

Build

Install your AI OS layer by layer — Defense first, then Offense. Each module is built directly into your operations, not demonstrated in slides.

Deliverable
Live AI OS across all business functions
03

Evolve

Your system is live. Now it compounds. You leave the program with infrastructure that runs, improves, and scales without requiring your attention at every step.

Deliverable
Operational AI OS + Handoff Standard
How It Works

30% live sessions.
70% build in your business.

Most programs flip this. Ninety percent of your time watching, ten percent doing. We invert it. Every live session sets a brief. The next week, you execute in your own business. You return with a built system, not a homework assignment.

The Graduation Standard
“Could you hand this system to a new hire and have it run without you in the room?”

That's the only question that matters at the end. If yes — you graduated. If no — we keep building until the answer is yes.

Curriculum

Eight builds. Eight systems you keep.

One working system into your business every week. Not eight weeks of lectures — eight things that are still running after the program ends.

Module ZeroGovernanceBefore a single tool touches anything that matters.
Build 1

Governance

You ship: Your Data Map and a written Shadow AI Policy

Defense LayerBuy the time backDefense is time. You cannot make more of it, so you take it back first.
Build 2

The Map

You ship: A named leak, measured in minutes per week

Build 3

Communication Triage

You ship: A working inbox agent that classifies and drafts

Build 4

Reporting and Scheduling

You ship: One recurring report you no longer write, on your calendar

Build 5

Billing and CRM

You ship: A CRM that logs itself from the work you already do

Offense LayerNow go make moneyOffense is money. It only works once the defense is already running.
Build 6

Lead Generation and Content

You ship: A nurture engine that tells you when to reach out, and a content system that feeds it

Build 7

The Capstone Build

You ship: One autonomous system running a revenue-facing part of your business

Build 8

Graduation

You ship: Proof it runs without you — the handoff test, passed

The route, week by week

Each build stands on the one before it — which is why the order is not negotiable.

The eight-week journey: Governance in week one, the Defense layer in weeks two to five, the Offense layer in weeks six and seven, and the Capstone in week eight — with the working system each week ships.

Defense before Offense. No operator touches the Offense Layer until the Defense Layer is live and running. Offense without infrastructure is noise. Infrastructure without offense is overhead. The sequence is the system.

Who It's For

One profile. Two scale points.

The Operator's Map is built for one psychological profile: the person who owns their decisions, runs a real business, and is ready to build — not just learn. Revenue is not the qualifier. Mindset is.

You belong here if

  • You own your decisions. No one above you needs to approve the build. You have the authority to change how your business operates.
  • You have a real business. Operational problem. Real customers. Something that runs — even if it runs harder than it should.
  • You're AI-aware but not AI-operational. You know AI exists. You've tried tools. You haven't connected them into a system.
  • You're ready to build, not just learn. You understand that the 70% is the program. You'll do the work between sessions.
  • You want capability, not dependency. You want to own and run your system. Not outsource it and hope it works.

This isn't for you if

  • You're looking for prompts and hacks. We don't do hacks. We build infrastructure. Prompts are tactics; architecture is strategy.
  • You don't have a working business yet. This program builds on what exists. If the foundation isn't there, start there first.
  • You want someone else to build it for you. If that's the mandate, Harlem Labs offers implementation retainers. This isn't that.
  • You're not willing to do the 70% build time. The live sessions set the brief. The business hours are where the system gets built. Both are required.
  • You're looking for a certification to display. You leave with a running system — not a certificate. The work is the credential.
$100K Solopreneur

You are the entire operation. Every function runs through you. The Operator's Map builds the infrastructure that lets you step out of the day-to-day without the business stalling.

$50M Executive

You have a team, but the AI layer isn't connected to how they work. The Operator's Map builds the organizational AI infrastructure that scales with your existing team structure.

The Facilitator

Built by a practitioner. Not a lecturer.

The Operator's Map is designed and delivered by one practitioner who spends every week inside real businesses building the exact infrastructure this program teaches. Nothing in the curriculum is theoretical — every module is a system running in a live engagement right now.

Waz Garuba

Waz

Founder · Harlem Labs
AI Systems Architect

Waz builds AI operating systems for owner-operators and executives. His engagements span hospitality, finance, real estate, professional services, and technology — operators running businesses from $500K to well beyond $50M. The Operator's Map is a direct distillation of what he builds privately for retainer clients, made accessible to a broader cohort.

Program Role
  • Full curriculum design and IP ownership
  • Live session lead — every module, every week
  • AI OS architecture and live demonstration
  • Direct participant implementation support

You learn from the person who builds it. No teaching assistants, no repackaged content, no layer between you and the practitioner. The person reviewing your build each week is the same person who architects these systems for private clients. That's the differentiation.

Questions

Common questions

No. The program is built for operators, not engineers. If you can manage a workflow, run a team, or make a business decision, you have the foundation this program requires. The AI tools are secondary — the architecture thinking is what matters, and that's what we teach.

It means you know AI exists, you've experimented with tools, you might even use ChatGPT regularly — but nothing is connected into a system that runs reliably without you. Most operators are here. The program closes that exact gap.

Live sessions run Wednesdays, 12:00–1:15 pm CT, August 19 through October 7 — one session meets Thursday, September 17 instead. An optional office hour runs Fridays, 12:00–1:00 pm CT. Beyond the live hours, plan on 3–5 hours building in your own business each week. The 30/70 split is intentional: the live session sets the brief, the build time is where the system gets made. Both halves are required.

The Cohort (Door 2) is live facilitation — you build it yourself with Waz in the room. The Implementation (Door 3) is done-with-you — Harlem Labs builds it alongside you. Both access the same curriculum. Door 3 is for operators who want dedicated engineering support alongside the curriculum.

The program moves to its full launch later in 2026 at a higher price point. Pilot cohort alumni get first access to future cohorts, access to the alumni network, and the lowest price this program will ever carry. You also get input into how the program evolves.

No. The Operator's Map is built for operators regardless of geography. Sessions are scheduled to accommodate multiple time zones where possible. The async build structure means most of the work happens on your schedule.

The program runs on Claude, n8n, Airtable, Google Workspace, Zoom, and WhatsApp. Only two need to be paid during the eight weeks: Claude Pro ($20/month) and n8n Starter (about $25/month) — roughly $45–50/month total. Everything else runs on free tiers for the full program: Airtable's free plan, a personal Google account, and Zoom (you join sessions, you never host). Nothing needs to be purchased before Week 1 — the first session covers exactly what to set up and when. Even choosing every optional upgrade keeps you under $100/month.

Good — you'll move faster. The program isn't about introducing you to AI. It's about building the architecture that connects and governs what you already have, and installing what's missing. Most operators arrive with a collection of tools. They leave with a system.

We will share full program terms with cohort members before the pilot launches. Given the program's build-as-you-go structure, we expect operators who join to be committed to the 8 weeks. Details will be in the cohort agreement.
